Fremtidens Nettselskap

The aim of the project is to use Agder Energi Nett (AEN) in a pilot study to identify and describe the capabilities that grid operators must possess in order to deliver in a future market. The project focuses on system innovation rather than technology innovation, and addresses the challenges of deciding, integrating and implementing new technologies. - The key issue is to characterise the future needs for the organisation´s structure, expertise and work in the future. -The project will collect data and develop a method to help grid operators build capabilities to exploit new technologies and through co-operation forums discuss and share results within the national industry. In order to allow a short distance from research results to implementation, the project has established a methodology with scenario testing, where the scenario will solve a problem or exploit an opportunity in one organisational unit or in the interface between organisational units. Scenarios should result in implementable solutions with profit potentials, while the project defines and develops descriptions and plans for maturation (further development) of the identified, four key capabilities: analysis, collaboration, innovation, and influence. During the reporting period work has continued on maturation levels for these four key capabilities, formulated in so-called maturation matrices. These embraces technical, organisational, human (people), and procedural (process) requirements for the different maturation levels. Conclusion and wrap-up of ongoing cases/scenarios, including realisation and measurement of profits, have been focussed. In one of the cases, dealing with the prevention of new constructions too close to power lines, has been completed in co-operation with Arendal municipality. Other municipalities are considering doing the same based on pilots developed through the project. Other cases have focussed on realisation of benefits, collaboration in virtual organisations, innovation in using drones, and analysis of what is needed in terms of resources and development of work processes and the organisation in order to deliver in a future, co-ordinating DSO role (DSO-pilot triggered by the project) and operating in a flexibility market. The innovation process and prioritisation of incoming innovation proposals in AEN have been clarified. This was followed up by an innovation survey that showed a clear improvement of the innovation skills in AEN throughout the project period. Other measurements indicate that also the capabilities for data analysis and collaboration in AEN have improved the last year. The roles and maturation requirements for how AEN shall handle data analysis have also been clarified and rooted and are important across the company´s operation. Research results have been compiled for publication. During the reporting period two conference papers have been accepted, and a journal paper is being produced.

En har gjennom hele prosjektperioden brukt konkrete case som utgangspunkt for å skape situasjoner som har muliggjort identifikasjon av de egenskaper nettselskap må utvikle for å møte den framtidige elektrifiseringen. Dette har muliggjort fortløpende utvikling av verktøy og løsning av problemstillinger rundt implementasjon av dataanalyse, virtuelle team, innovasjonsarbeid, arbeidsprosessutvikling og samhandling med leverandører. Denne arbeidsformen er nå innarbeidet i selskapet og dokumentert i en egen innovasjonsprosess som favner fra kontinuerlig forbedring og til større disruptive innovasjoner. Flere av de resultater som prosjektet har utviklet er fortløpende satt i produksjon og en vil videre forsøke å etablere et nytt prosjekt hvor fokus er mer rettet mot samarbeid på tvers av nettselskaper og aktører som vi bli sentrale i elektrifiseringen av samfunnet.

Økt tilgang av ny fornybar energi, ny teknologi, økt effektivisering, økt fleksibilitet og tettere integrasjon med kunder gir nye utfordringer som stiller nye krav til nettselskapenes kompetanse, plan og beslutningsprosesser. Politiske målsetninger muliggjort gjennom ny teknologi og digitalisering er drivere som vil gripe dypt inn i både nettselskapenes rolle og måten å drive virksomheten på. For å realisere framtidige muligheter må man effektivt omstille kompetanse, personell og organisering. Prosjektet fokuserer på system-innovasjon framfor teknologi-innovasjon og adresserer utfordringene ved å beslutte, integrere og implementere nye teknologier. Ny teknologi er allerede i dag i stor grad tilgjengelig. God anvendelse av nye teknologi er derimot et område med stort uforløst potensiale. Det sentrale spørsmålet prosjektet skal besvare er hva som kjennetegner et nettselskaps evne til å nyttiggjøre seg ny teknologi for å tilpasse seg nye roller i stadig endrede omgivelser. Dette gjøres ved å etablere samhandlingsarenaer i prosjektet med en utforskende arbeidsform hvor definerte scenarier, informasjonsbehov, prototyping, identifikasjon og utvikling av kapabiliteter finner sted. Dette gir en styrket mulighet til å få de riktige innspill tidlig i utviklingsprosessene. Sammenlignbare problemstillinger i oljebransjen har vist at nødvendig omstilling for å utnytte teknologien har blitt en akilleshæl og kostnadene har eksplodert. Dette har vært forårsaket av manglende evne til å omstille drift og ikke skyldes kapitalutgifter forbundet med teknologien. Norske nettselskaper står nå foran de samme utfordringer og dette prosjektet skal gjennom å utvikle en forståelse for kompetansebehovet, nødvendige evner og egenskaper i organisasjonene og nye måter å jobbe på i selskapene, bidra til at man er rustet til å møte denne utfordringen.
